Starting a Fleet Maintenance Plan from Scratch: A Playbook for Growing Fleets

For owners who went from one truck to many — how to put structure around PM without turning into a dealership.

A lot of small fleets are built the same way: one truck that turned into two, then a spare, then a trailer, then a second route. Before long there are a dozen pieces of equipment in play and no real plan beyond ‘call somebody when it breaks’.

The first step toward a maintenance plan is simply writing down what you own and how hard you work it. Unit numbers, VINs, mileage, engine hours, and primary duty cycle give you the information needed to set service intervals that make sense. A work truck that idles all day has a different rhythm than a highway unit.

From there, partnering with a mobile technician lets you bundle PM visits, inspections, and repairs into blocks of time that respect your schedule. Instead of parking half the fleet at a shop, you rotate units through on-site while the rest keep working. Over time, that rhythm becomes your fleet’s normal.
